Masuda influenced the workers to act, even as the ground shook beneath their feet. Through his calmness, openness, and willingness to admit his own fallibility as a leader, Masuda created the conditions for the team to make sense of their surroundings, overcome fear, and solve problems on the fly. Although their physical safety was in constant danger, they felt psychologically safe, and this allowed them to come together, try things, fail, and regroup. In the many moments of fear for their lives over the course of those days, interpersonal fear within the group was nearly nil. Masuda's words and actions set the tone and reassured workers that they could – and must – save the plant.

But going back to the primary goal of the review, it was so I and other managers could give helpful feedback on projects in midflight. Having so many other observers made that harder. The atmosphere felt formal and high pressure. The presenters were starting to spend too much time tweaking the details of their Keynote decks. And as a reviewer, I felt I needed to choose my words carefully in front of such a big crowd, which meant I couldn’t be as casual and direct as I would have liked.

[Carly] Fiorina, who in fact had done such an in-depth study of the company and the situation that she had many of the answers, probably meant to reassure people by her knowledge. But by not asking questions and by not failing to have some answers, she scared many of the employees. Fortunately, when this feedback was delivered and received, Fiorina adapted her active listening and allowed her natural gift for communication to flourish. This increased her credibility and at the same time deepened her insights into the company, its challenges, and its opportunities.

My attempts to mold him failed, and I felt increasingly frustrated. He thought I’d fire him. Fortunately, for him and me, I began to grasp that he had not failed me; rather, I had failed him by putting him in a role out of frame with his encodings. Furthermore, I felt somewhat responsible for his future; I did not want to see this wonderful young man start his professional life getting fired. So, I began making a series of iterative steps, testing him with different tasks that drew upon what I sensed to be his intellectual gifts, and he showed signs of flourishing.

Sherman influenced events with a rare instinct to wait until precisely the right moment to speak. Historian George Bancroft wrote of Sherman, “In the convention he never made long speeches, but would intuitively seize on the turning point of a question, and present it in terse language, which showed his own opinion and the strength on which it rested.” This ability to sense “the turning point of a question” proved to be one of Sherman’s most effective leadership encodings.
